What should the first 90 days deliver?
Last updated

The first milestone should be a trustworthy decision system and deployed work—not a promised visibility percentage. This is a proposed onboarding plan.
| Period | Priority | Evidence expected |
|---|---|---|
| Days 1–30 | Confirm buying questions, ownership, access and measurement rules | Baseline, prompt taxonomy, separate outcome definitions, collection limitations and prioritised backlog |
| Days 31–60 | Implement a small number of justified changes | Published fixes, approval records, technical QA and an intervention log |
| Days 61–90 | Re-test comparably and decide what to continue | Results with uncertainty, customer/referral evidence, unresolved attribution questions and a continue/change/stop recommendation |
For the CMO, the review should answer: What did we learn, what did we change, what evidence improved, and which expenditure is justified next?
For the SEO champion, it should preserve exact prompts, surfaces, collection dates, geography settings, repetitions, scoring rules and raw observations. API observations should be labelled as such rather than treated as interchangeable with consumer-interface observations.
